Developed by Brian Rochat through award-winning graduate research, the Axis of Intercultural Discovery and Development in the Western Workplace provides organizations with a practical framework for understanding how culture influences workplace behaviour, communication, learning, leadership, employee integration, and organizational performance.

The model helps organizations identify and understand the often-invisible cultural factors that shape how individuals experience work, build relationships, communicate, learn, solve problems, engage with teams, and navigate workplace expectations.

At its core, the framework examines four interconnected dimensions of intercultural adaptation and workplace integration:

  • Power Distance: Expectations relating to authority, supervision, communication, and decision-making.
  • Individualism and Collectivism: Differences in how individuals view accountability, teamwork, initiative, achievement, and relationships.
  • Social Supports and Informal Learning: The role of mentorship, networks, friendships, belonging, and relationship-building in workplace success.
  • Communication and Self-Efficacy: Confidence, communication styles, language considerations, and the ability to navigate workplace interactions effectively.

Together, these dimensions influence how people engage with leaders and colleagues, interpret workplace norms, contribute to teams, adapt to organizational cultures, and develop professionally.

The framework is represented as a rotating wheel organized around four primary themes:

  • Reduced Power Distance

  • Finding Friends and Social Supports
  • Self-Efficacy in Communication

The rotational design illustrates the interconnected nature of intercultural development. Changes or growth in one area often influence development in another. For example, stronger social supports may increase communication confidence, while greater understanding of workplace expectations may improve teamwork, engagement, and professional relationships.

The model recognizes that intercultural adaptation is not a linear process. Rather, it is a dynamic journey influenced by workplace relationships, communication practices, organizational culture, leadership approaches, learning opportunities, and individual experiences.
